How to Survive an AI Vendor Amputation: Build a Vendor-Agnostic AI Stack
There is a classic joke in the movie Annie Hall where two women are complaining about a resort.
One says, "The food at this place is really terrible."
The other replies, "Yeah, I know, and such small portions."
I kept thinking about that joke this week while watching the fallout between the Pentagon and Anthropic.
The government essentially told Anthropic: Your models are so crucial we need unfettered, zero-safeguard access to them for fully autonomous weapons and mass domestic surveillance.
Anthropic refused to cross that red line.
A day later, the government publicly labeled Anthropic a supply chain threat (via a social media post).
To understand how unprecedented this is, you need to know that this legal kill switch has never been used on an American company before.
Historically, it is strictly reserved for foreign entities tied to hostile nations, like China's Huawei or Russia's Kaspersky Lab.
It does not just mean the military stops using Claude.
It acts as a secondary boycott, legally barring other defense contractors from doing business with Anthropic if they want to keep their government contracts.
The Pentagon effectively used a national security law designed for foreign spies to punish an American vendor over a contract dispute.
The irony is thick.
We desperately need unfettered use of your model.
You are a threat to national security, and we will put you out of business.
The food is terrible, and the portions are small.
But let us look at the timeline, because it reveals a massive vulnerability in enterprise AI.
Submit, or Else
The Pentagon gave Anthropic an ultimatum to drop its safety guardrails. Anthropic refused.
Within hours, OpenAI swooped in and took the contract.
Public narrative was that OpenAI somehow negotiated the safety terms that the Pentagon just refused to give Anthropic.
(In less time than it would usually take you to get out of the DMV, mind you.)
Or, more likely, they capitulated.
OpenAI claims they will only allow the military to use their models for "lawful" surveillance.
Right now, there are practically no federal laws restricting domestic AI mass surveillance.
Saying you will only use AI for lawful mass surveillance is like saying you will only break the speed limit on the Autobahn.
The restriction does not actually exist.
This geopolitical drama holds a very grounded, expensive lesson for enterprise leaders.
Vendor lock-in is the silent killer of your AI roadmap.
If the US military can have their primary AI engine ripped out over a contract dispute, your company can too.
You need your own red lines.
This week, I drew mine and canceled all my ChatGPT services.
OpenAI was deeply embedded in our company workflows.
But we survived the amputation without skipping a beat.
Why? Because we plan for vendor volatility.
It was already on my roadmap to migrate entirely to Gemini and Claude.
Right now, you get significantly better ROI splitting tasks between those two models.
Gemini offers unbeatable value for massive context windows, image generation, and tools like NotebookLM. Meanwhile, Claude remains the undisputed heavyweight for writing and using Claude Code to build software.
The reason we could pivot overnight is that we do not let our AI vendors own our architecture.
We treat models as interchangeable commodities.
As you move toward Agentic AI, where models take actions instead of just generating text, you need to protect your infrastructure from vendor shifts, privacy policy updates, or sudden drops in model quality.
Here is how you build a resilient, vendor-agnostic AI stack:
1. Abstract your API layer.
Never hardcode a specific model into your core product. Use an orchestration layer so your engineering team can route requests to Claude, Gemini, or open-source models by changing a single line of code. If OpenAI changes their pricing tomorrow, you should be able to switch to Anthropic by Tuesday.
2. Centralize your instructions.
Do not leave your custom system prompts trapped inside a vendor's interface. Store all of your agent instructions and workflow documentation in independent, version-controlled repositories. Your prompts are your intellectual property. Treat them like it.
3. Define your autonomous red line.
Do not wait for a vendor to dictate what your agents can and cannot do. Map your automated workflows. Create a strict matrix designating which low-risk actions can execute autonomously, and which high-risk actions require mandatory human sign-off.
The AI landscape changes every week.
The companies that win will not be the ones anchored to a single vendor's ecosystem.
They will be the ones with the agility to plug the best available model into their proprietary workflows the moment it drops.
